What’s emerging is not a single playbook, but a set of organizational patterns that look materially different from traditional SaaS.

In practice, two archetypes are forming, not as a binary but as ends of a spectrum.
The “E” in FDE (Engineering-led): This model emphasizes engineering ownership and product evolution at scale. Forward-deployed engineers build production-grade solutions for the company’s largest customers, influence the roadmap, and help determine what should become core product versus bespoke work. The role looks and feels like senior product engineering, with customer proximity as a forcing function rather than the end goal. The “D” in FDE (Deployment-led): This model emphasizes deployment, interpretation, and business impact. Forward-deployed engineers embed deeply with strategic customers to understand their operating context, translate intent into working systems, and drive real outcomes in production. The center of gravity is not feature delivery but problem discovery, configuration, and time-to-value. Most AI-native companies draw from both of these archetypes, but few treat them as interchangeable. Both roles are deeply technical. Both work closely with customers. What differs is where leverage is applied: extending the product versus interpreting the customer, shaping the roadmap versus shaping how the product is deployed in the real world.
The key decision is not where a company sits on a spectrum, but which archetype it is intentionally optimizing around. That choice has real consequences for hiring profiles, incentives, and how learning flows back into the product.
What’s often underestimated is that FDE is not a localized post-sales decision. It changes the organization around it.
When forward-deployed teams work directly with customers, expectations can shift quickly. Reliability matters sooner. Edge cases surface earlier. In the best implementations, this raises the implicit quality bar for new features across the company.
But the inverse is also true. If forward-deployed work becomes a permanent shim—absorbing product gaps without feeding learning back into the roadmap—the quality bar can quietly fall. The same mechanism that accelerates learning can just as easily mask structural weaknesses.
Teams that succeed here invest heavily in cross-functional alignment. Product, engineering, and customer-facing teams need shared clarity on what is experimental versus durable. Without that coordination, FDE can fragment the customer experience instead of improving it.
Beyond FDE itself, AI-native companies are redefining what excellence in post-sales looks like. The strongest operators no longer resemble traditional CSMs. They look like hybrids: part product manager, part systems designer, part operator. Technical fluency, product intuition, and business understanding are now table stakes.
This shift is also widening the gap in customer experience. Strategic accounts receive deep technical engagement and forward-deployed support. Smaller customers are often expected to self-serve, even when they struggle to translate their needs into AI-native workflows. Closing this gap without turning the business into a services organization is one of the defining challenges ahead.
Why this matters?
AI-native software is fundamentally less opinionated than traditional SaaS.
Classic SaaS products are multi-tenant by design. While customers differ, the product experience is largely the same across accounts. Most configuration happens around data integrations, permissions, and dashboards. Outcomes may vary, but the path to value is relatively standardized.
AI-native software is different. These products are often general-purpose systems that only become valuable once they deeply understand a customer’s business, data, and operating model. Two customers using the same AI product may pursue entirely different outcomes, with very different definitions of success. The core work is no longer configuration. It is interpretation.
That shift moves the burden of sense-making out of the product and into the organization. Someone has to understand the business, shape the problem, translate it into the system, and continuously refine it as the model learns. That work cannot be fully abstracted away by software alone.
This is why team structure matters so much. Forward-deployed roles, hybrid post-sales operators, and tight product feedback loops are not organizational luxuries. They are the mechanism by which less opinionated AI systems become useful at scale.
Companies that get this right will scale outcomes, not just usage. They will shorten time-to-value across a broader customer base and compound learning back into the product faster than competitors. Companies that don’t will look successful on the surface, with strong demos and impressive logos, but struggle to turn flexible AI systems into durable, repeatable value.
